A Company Operating System provides a structured, repeatable process for setting goals, aligning teams, driving execution, and ensuring accountability & transparency.
The operating system I use is centered around monthly sprints as the core execution cycle and a Quarterly Business Review (QBR) to review & analyze business results. It’s designed to ensure that we focus on the most important work that is aligned to our strategic priorities and that we communicate frequently & consistently, ensuring the entire organization stays in lock step.
The components of my operating system include:
- Annual Planning – Defines the company’s strategy, priorities, and financial targets for the year.
- Quarterly Business Review – A deep dive into data, performance, trends, and insights in order to refine strategy and tactics.
- Monthly Sprint Process – Focused execution cycles that break down strategic initiatives into achievable, time-bound deliverables.
- Regular Company & Team Meetings – Ongoing alignment touchpoints to track progress, ensure transparency, and maintain momentum.
Annual Planning & Strategy (”Operating Plan”)
- Annual Planning Offsite (August): Leadership aligns on business strategy, financial targets, and key initiatives.
- Iterative Planning (August–November): Based on the discussions at the annual offsite, plans are iterated, refined, and socialized across key stakeholders. Bottoms-up GTM models are also created to ensure alignment with the financial targets.
- Final Operating Plan (December): Budget, goals, and key initiatives submitted to the board for approval.

Quarterly Business Review (QBR)
The QBR is a deep-dive strategic review that provides a structured look at past performance and helps set priorities for the next quarter.
- What: Comprehensive analysis of company performance, major initiatives, and key metrics.
- When: First week of each quarter.
- Who: Leadership team, department heads, and relevant contributors.
